The state of AI: How organizations are rewiring to capture value

One of the most consistent findings in enterprise AI is also one of the most overlooked: the value comes not from adopting AI, but from redesigning the organization around it. McKinsey's Global Survey on AI makes the case directly — companies are beginning to build the structures and processes that turn generative AI from a promising tool into measurable bottom-line impact.

Adoption is easy; rewiring is hard

The survey's throughline is that buying or accessing AI is the simple part. The organizations actually capturing value are doing harder, less visible work: redesigning workflows so AI is embedded in how tasks get done, elevating governance so the technology is overseen properly, and putting real effort into identifying and mitigating risks. Large companies, McKinsey notes, are leading this shift — they have the resources to invest in the surrounding change, not just the tool.

Workflow redesign is the lever

Of all the factors the research connects to bottom-line impact, fundamental workflow redesign stands out. Bolting AI onto an existing process tends to produce marginal gains; rethinking the process around what AI can now do is where the step-changes come from. That's also why transformation lags adoption — redesign takes organizational will, not just a software license.

What it means for businesses

If your AI efforts have plateaued at "we're using it but not seeing much," this is the likely reason. The path forward isn't more tools — it's picking high-value workflows and redesigning them end-to-end around AI, with governance and risk management built in from the start. The companies treating AI as an operating-model change, rather than a feature, are the ones pulling ahead.
